photo on .Mac

When I recently started using the .Mac account, I had only one photo in 
the Photo Folder on iDisk, so I used that--a rather morose look at my 
visage.
More recently, I decided to update the image with a newer picture that 
shows my beard, so I uploaded it to iDisk and then, in Mail 
preferences, chose it. It shows in the Preference window.
However, the actual messages only contain the older photo.
What did I not do that I should have done?
